Tried a minimalist logo redesign and it actually hurt sales more than helped

I run a small coffee roastery in Portland and we rebranded about 3 months ago. I thought stripping down our logo to a simple line art cup would look cleaner on bags and social media. But our wholesale orders dropped around 15% in the first 8 weeks and regulars kept asking where the old design went. Turns out people really liked the detailed rooster illustration we had, it gave them a sense of quality even if I thought it was dated. Has anyone else pushed for a modern look and had customers push back hard?

And that's the thing about "modern" design. People don't buy coffee based on how clean your logo looks on a mood board. They buy based on trust and familiarity. That detailed rooster was probably doing a lot of heavy lifting in their heads. It signaled craftsmanship, tradition, something handmade. Your new line art cup just looks like every other generic coffee brand now. You stripped away the personality. Sometimes ugly and specific beats clean and forgettable. Might be worth bringing the rooster back in a smaller way, like as a watermark or on the side of the bag. Let the minimalists have their Instagram. Your customers want the bird.

Honestly, have you ever tried walking a customer through why you changed their beloved logo? It's brutal. They don't care about "market positioning" or "visual hierarchy." They care that the bird they remember from their dad's kitchen is gone. I've been through this exact thing with a local bakery. We tried the clean modern look and sales actually dipped for a month. People just want to feel like they're buying from someone real, not a faceless brand. You're spot on about keeping that rooster somewhere visible. Slap it on the bag as a stamp or even just a sticker. That way the label looks clean on a shelf but they still get their familiar friend when they grab it. It's a cheap compromise that keeps both sides happy.
