Had to choose between killing off a beloved side character or ruining the whole plot twist

I spent two days going back and forth on it. I went with keeping the plot twist intact and the character death ended up giving their arc way more weight than I expected. Has anyone else had to make a painful call like that for the sake of the story?

You ever notice how this kind of thing plays out in real life too? Like when you have to choose between telling a friend a hard truth or letting them stay happy but keep making the same mistake... it's the same tradeoff. I've had to do that with a buddy who was always late for everything. Telling him straight up felt like I was killing our easygoing hangouts, but in the end it made our friendship stronger. Same with a coworker who was half-assing their part of a project. Calling it out was awkward as hell but the whole team ended up better for it.
