Agency retainers vs project work, which one actually pays off long term?

I run a small shop in Austin and about 18 months ago I shifted from mostly project work to pushing retainers hard. The retainer clients give me steady cash but they eat up way more hours with revisions and hand holding, while the project clients in Dallas paid $12k in one go for a 6 week sprint with zero drama. My profit margin on retainers sits around 22% but projects hit 40% plus. Am I nuts for sticking with retainers just for predictability, or has someone else found a way to make them more profitable without jacking up prices? lmao
