What's the right move when you find rotten wood behind fresh paint?

Last month I peeled back some siding on a 30 year old garage and found black rot that went 3 feet past a patch the previous owner painted over, is it better to cut out all the bad wood at once or sister in new pieces over time to keep the structure standing while you work?

OH MAN, nothing like finding a "surprise rot party" behind a paint job that looked decent! I once found a spot in my own garage that turned out to be basically holding hands with the neighbor's terminally ill shed. It is DEFINITELY better to cut all the bad wood out at once, trust me on this because I learned the HARD way. Sistering stuff over time sounds nice but you're just buying more rot and wasted time. You gotta cut it out clean and brace the structure temporarily if needed, like a temporary wall or some 2x4s screwed in to hold things up while you work. Just rip the bandaid off now instead of patching a rotting heart condition over and over.

Rip the bandaid off now" is exactly right @diana829. Cut out all the bad wood at once and brace it right, sistering just buys you more trouble.
